A quick interruption isn't a quick cost. The real damage is the foggy climb back afterward. Here's why those first minutes hurt most, and how a breadcrumb makes re-entry fast.

The interruption itself isn't the expensive part. Someone asks you a quick question, you answer it in twenty seconds, and that twenty seconds feels like the whole cost. It isn't. The expensive part is what happens next: you turn back to your screen and have no idea what you were doing. You sit there re-reading the same line, fishing for the thread you dropped. That foggy stretch is where the real time goes.

Cognitive scientists have a name for that struggle to get going again, the resumption lag, and understanding why it happens changes how you handle interruptions entirely. The damage isn't in the interruption. It's in the climb back.

Why Getting Back In Is So Hard

Erik Altmann and Greg Trafton built a model of this called "memory for goals," and it explains the fog precisely. While you're working, the goal you're pursuing sits at a high level of activation in your mind, easy to reach. The moment you get interrupted and turn your attention elsewhere, that activation starts to decay. When you come back, the goal isn't sitting where you left it. You have to dig it back up, and it has to compete with the now-stale goals of whatever just interrupted you.

That retrieval takes real effort and real time, which is why those first moments back feel like wading through mud. Altmann and Trafton's work suggests the mental "strengthening" needed to lock a goal back in takes a second or two of focused effort, but only once you've managed to retrieve it at all. And the harder the interruption, the worse the climb: a related study by Christopher Monk and colleagues found that longer and more demanding interruptions produced measurably longer resumption lags.

The Twenty-Three-Minute Tail

Zoom out from the lab to a real office and the cost balloons. Gloria Mark's workplace research famously found that after an interruption, it took people an average of around 23 minutes to fully return to the original task. Part of why is that you rarely come straight back. Her data showed people typically handle about two other intervening tasks before they get back to what they were originally doing.

That 23-minute figure comes from watching real people in real offices, not from a tidy lab task, which is part of what makes it so sobering. It's the actual texture of a working day, not an artificial worst case. Every time you treat an interruption as cheap because answering it was quick, you're ignoring the long tail of reorientation that follows it around for the rest of the hour.

So a single "quick" interruption doesn't open a 20-second hole in your day. It opens a long, leaky Reorientation Gap, the stretch where you're technically back at your desk but not actually back in the work, drifting through a couple of other things before you finally reload the one that matters. That gap, repeated across a day, is where huge amounts of focus quietly drain away.

Leave Yourself a Breadcrumb

Here's the genuinely useful discovery buried in this research. Trafton and his colleagues found that if people got even a few seconds of warning before an interruption, an "interruption lag" of around eight seconds, they used it to quickly note what they intended to do next, and then resumed much faster afterward. The trick is shifting your brain from a backward-looking question, "now what was I doing," to a forward-looking one, "now what was I about to do."

You can engineer that breadcrumb on purpose:

  • Finish the thought, then turn. When an interruption arrives, resist answering instantly. Take three seconds to land the sentence or note the next step before you look away. That tiny pause is your interruption lag, and it pays for itself many times over.
  • Drop a re-entry note. Before you switch tasks, jot a half-finished cue to yourself: "next: validate the form input." It feels almost too small to bother with, but it's exactly the prospective marker that collapses the resumption lag when you return.
  • Leave your work mid-motion. Stop in a spot where the next move is obvious, an open bracket, a half-typed line, a clear next step, rather than at a tidy stopping point. A loose end is easier to grab than a clean edge.
  • Protect re-entry from new interruptions. The reorientation gap is fragile. Getting pinged again while you're still climbing back resets the whole climb, so guard those first couple of minutes the way you'd guard the deep work itself.

Respect the Climb

The big reframe is to stop pricing interruptions by how long they take and start pricing them by how long they cost. The thirty-second question that triggers a ten-minute climb back wasn't a thirty-second question. Once you feel that gap for what it is, you get a lot more protective of the moments right after the interruption, not just the interruption itself.
